Carrefour’s Assortment Gap vs Lulu, Panda, Noon & More

On this week’s BI Insights, we’re tackling one of the most requested queries from q-commerce category teams: Product Assortment Gap.

Using data extracted on Feb 13th we ran a full cross-platform assortment gap analysis covering category-level and brand-level white space.

🧩 Step 1: Extracting Total Product Assortments
Carrefour is competing online with ~18K SKUs vs 36K on Ninja, effectively operating with half the digital shelf visibility in KSA q-commerce.. But total unique SKUs alone don’t answer the real question: Where exactly are my gaps?

🗂 Step 2: Taxonomy Standardisation
Every platform names and structures categories differently, so we normalised all SKUs into a universal taxonomy to enable apples-to-apples comparison.
Example: In Personal Care, Carrefour is missing 1,100+ SKUs vs Ninja.
Without taxonomy standardisation, this gap is impossible to quantify accurately.

🔍 Step 3: Subcategory Visualisation – Deodorant
This is where gap analysis becomes actionable. In Deodorants, Carrefour lists 204 SKUs vs 280 on Ninja, a 27% gap in a high-rotation subcategory.
At this layer, teams can identify:
Missing SKUs & brands
Pack-size gaps
Gender splits
Private label exposure


🏷 Step 4: Brand-Level Gap Analysis
We mapped every SKU to its parent brand to analyse distribution gaps, not just category gaps.
Category view = structural white space.
Brand view = commercial white space.
Almarai: Carrefour lists 198 SKUs vs 287 on HungerStation (–31%).
Americana: Carrefour is the leader with 141 SKUs vs 120 on Hungerstation (+18%).
Goody: Carrefour lists 92 SKUs vs 134 on Ninja (–31%).
